Time To Debrief

When did you last properly finish something? Not let it fade out quietly. Not rush straight into the next urgent thing. But actually pause, take a breath, reflect, and ask: What did we learn?
Over the past few weeks, I’ve had the privilege of spending time with several military veterans at different events. Their stories were packed with leadership lessons, built on discipline, teamwork, and clarity of purpose. One principle that was shared with me stayed with me: ENDEX. In military terms, it’s short for “End of Exercise.”
In the armed forces, when ENDEX is called, it’s crystal clear:
- The task is done
- Tools down
- Debrief begins
There are no grey areas. No assumptions. Just shared understanding: We stop now. We reflect. We reset.
The Business Blind Spot: Closure
It’s probably fair to say that in most businesses, endings are vague.
Projects drift. Deadlines dissolve. No one’s quite sure if it’s finished or just… paused.
And the result? Lessons go unshared. Energy gets drained. People move on without clarity or closure.
I see this repeatedly in my consulting and coaching work. Excellent work begins with intention but doesn’t always end with that intention. And that’s where the real cost lies. When we skip closure, we skip the opportunity to grow.
Acting with Intention
This isn’t about applying military-style rigidity. It’s about adopting a mindset of intentional action, especially at the end of something meaningful. Here’s what ENDEX thinking looks like in action:
Say it clearly: Don’t let things trail off. Mark the finish line. “We’re done. Let’s talk about it.”
Debrief with curiosity: Invite reflection, not just reporting:
- What went well?
- Where did we struggle?
- What should we take forward — or leave behind?
Document the how: Capture the process, not just the outcome. That’s where transformation lives.
Create breathing space: When people know the project is complete, they can reset. That pause? It allows people to recharge before the next phase.
Why I Keep Talking About Double Loop Thinking
If you’ve followed my content, read last week’s newsletter, or seen my TEDx talk, you’ll know how much I value Double Loop Thinking. It’s a simple concept with a massive impact.
Most businesses operate in Single Loop mode:
☑️ Did we do things right? Tick the box. Hit the target. Ship the thing.
But Double Loop Thinking asks something deeper:
☑️ Did we do the right things? It’s a powerful pause point that challenges assumptions, beliefs, and strategies.
Without stopping, we rarely question, and without closure, we don’t gain perspective.
- Are we solving the right problems?
- Is this still the best way forward?
- What are we assuming… and should we challenge it?
This is where authentic leadership happens, not in the doing, but in the thinking behind the doing.
Before You Start Again… What Needs to End?
Here’s a final thought worth reflecting on:
Where in your business is something overdue for a clear, confident ENDEX?
It may be a project you keep postponing, a strategy that no longer fits, or a process that drains more than it delivers.
Calling time isn’t giving up. It’s clearing space for what’s next.
And if that next step needs clarity, curiosity, or a strategic reset, I’d love to help.
